IMPORTANT LIMITATIONS THAT MIGHT OCCUR
1. When a plan's AI allowance runs out
• At 90% we email you, so you can top up or move up a tier
• At 100% we add a buffer worth another 10% of the allowance, and AI keeps running on it
• If that buffer runs out too, AI features pause until you top up or the next monthly allowance arrives — bookings, the calendar, channel sync and payments keep running throughout
2. Add-On Modules
Some of the external software providers that we are integrating with might be available only with Add-On Apps or Modules that have additional pricing non-related to the hotpilot main plans.

Straight answers about what you pay.
Two lines on your invoice: a subscription for the platform, and a small commission on the bookings it produces. Everything below explains exactly how the second one is calculated — including the parts most vendors leave out.
The model in one minute

1. A subscription — a fixed monthly or annual fee for the platform, set by your property type and unit count. It covers the booking engine, the AI layer, the PMS and operations tools, analytics and automations in your plan.
2. A performance commission — a small percentage of the booking volume the platform produces for you. It ranges from 1.5% down to 0.5% depending on your plan, and it is billed after the fact, never in advance.
You always know the floor (the subscription) and the ceiling moves only when your revenue does.

The platform — hosting, PMS, channel sync, support — is a fixed cost to run, so it is priced as a fixed fee. The AI revenue engine is the part that actively sells for you, and it should only get paid when it does. A pure subscription would charge you the same whether we produced one booking or a thousand. A pure commission would price like an OTA.
The blend keeps our incentive pointed where yours is: more direct bookings, at a rate that is a fraction of what a channel takes.

How the commission is calculated

The calculation runs in three steps:
① Start with the gross value of every booking recorded through, or attributable to, the platform in that period.
② Subtract cancelled bookings and no-shows — but only up to your Cancellation Allowance (see below).
③ Apply any credits or adjustments.
Your commission rate is applied to what remains.

Every billing period you get an allowance equal to 20% of the gross value of all bookings recorded in that period. Cancellations and no-shows are pulled out of the commission base up to that amount, automatically — no claim, no form, no support ticket. The one thing you do need to do is record each cancellation, no-show, retained amount and refund in the platform within fifteen (15) days of it happening; anything not recorded cannot be excluded.
For most properties, cancellations sit comfortably under 20% — which means in a normal month you effectively pay commission only on business that stuck.

This is the honest part of the model, and we would rather you read it here than discover it on an invoice. The allowance is generous but it is not unlimited — because the AI, the engine, the messaging and the infrastructure all did their work regardless of whether the guest later cancelled.
In practice it means your effective rate stays exactly at your headline rate while cancellations stay under 20%, and creeps slightly above it if they run higher. The worked example below shows the difference in real numbers.

Retained Amounts always stay inside the Commissionable Booking Volume, whether or not you have allowance left. The logic is straightforward: if the booking still earned you revenue, it is still revenue the platform produced. What you never pay commission on is money that left your account.

A working example
A 90-room hotel on the Mid-Sized plan (€299.20/month, 1.2% commission) has a heavy-cancellation September.

Now the same month with normal cancellations. Gross volume €120,000, cancellations of €12,000 (10%), nothing retained. The full €12,000 is excluded, the Commissionable Booking Volume is €108,000, and the commission is €1,296.00.
What that comparison actually shows. In the normal month the hotel realised €108,000 and paid €1,296 — an effective rate of exactly 1.20%. In the heavy month, with more than a quarter of its bookings cancelling, it realised €91,800 and paid €1,152 — an effective 1.25%. The allowance held the rate at the headline number right up to 20% cancellations, and beyond that the effective rate moved by five hundredths of a percentage point. That is the whole shape of the model in one line.
